Is AI Actually Worth It for a Small Business? An Honest Framework
We install AI systems for a living, so read this with that bias in mind. It's still true: for a meaningful share of the small businesses we consult with, the honest answer is 'not yet — use free tools and call us when the leak is bigger.' An AI vendor whose answer is always yes isn't advising you; they're closing you.
Here's the framework we actually use, in the open, so you can run it without us.
Step 1 — Name the leak, specifically
"We should be using AI" is not a leak. "We miss calls after 6pm," "quotes go quiet and nobody follows up a third time," "someone re-types every job into three systems" — those are leaks. If you can't name one, you don't have an AI problem yet; you have curiosity, which free tools serve perfectly well.
Step 2 — Price the leak honestly
Rough arithmetic, your numbers, not a vendor's: how often does the leak happen (missed calls per week, quotes that go quiet per month, hours of re-typing per week), and what is each instance worth (an average customer's value, your effective hourly rate)? Multiply. Be conservative — assume you'd only recover a fraction of what leaks, because that's the truth.
If the conservative number is smaller than what a system costs to run, stop. That's the whole answer. No shame in it — it means your operation is tight or your volume is early, and the right move is a calendar reminder, a carrier feature, or a free tier.
Step 3 — Match the smallest tool that fixes it
Leaks have sizes and so do fixes. One clear leak wants one installed workflow, not a platform migration or an 'AI transformation.' Several compounding leaks might justify a written diagnostic first — that's what a fixed-fee audit is for — so you fix in payoff order instead of vendor-pitch order. The pattern to refuse: any proposal whose scope is 'everything' and whose first deliverable is a strategy deck.

Numbers like that circulate through vendor marketing largely unsourced, and we don't publish figures we can't defend. The arithmetic that matters is yours: your missed calls, your customer value, your hours. That math you can trust, because you did it.
